I feel the main reason that the Ernesto De La Cruz twist worked as opposed to other twist villains is because he already sucked as a character before we knew the truth.
All we knew about Miguel's grandfather is that he was blinded by the starlight, abandoned his wife and daughter and didn't even send them anyway to support themselves. Even in death, he's not visiting his living family or giving the Rivera family the time of day. He's surrounded by adoring fans and having a lavish party, using spirit guides as servants. We are told explicitly that this man is awful!
So when we find out that this is Hector's ex partner who ruined not just his life, but his FAMILY'S life- the twist isn't "Oh my god he's awful!" it's "OH MY GOD! He's worse than I thought!"

Santa Cecilia - Cantina, Late Night
The cantina was dimly lit, the smoky air thick with the scent of spilled tequila and stale cigar smoke. Laughter and music echoed off the wooden walls as Héctor and Ernesto sat at a small, rickety table.
Two glasses of tequila sat between them, one untouched, the other nearly empty. Héctor leaned back in his chair, his eyes bright, his cheeks flushed, a lazy grin spread across his face.
“To family,” Héctor said, raising his glass. “To Y/n. And to Coco.”
Ernesto’s grin was tight, his fingers drumming against the table as his eyes flicked to the second glass ��� the one still full, the one he had carefully spiked with the poison that would ensure Héctor never made it home.
“To friendship,” Ernesto said, lifting his glass. “To friendship. To success.”
Héctor laughed, his eyes crinkling at the corners. “And to second chances!” Because he was finally going home, going home to you, to his world though Hector squinted, brows knitting together as he watched Ernesto, his hands were too steady, his eyes too focused. A flicker of unease rose in Hector’s chest, but it was quickly drowned by the liquor.
As he moved to set his empty glass down, his hand wobbled, his vision blurring slightly from the tequila already coursing through his veins. His elbow struck the edge of the table, and the untouched glass wobbled, then tipped over.
The poisoned drink spilled across the table, the liquid soaking into the wood and dripping onto the floor.
“Oh no!” Héctor said, his grin widening, a small chuckle escaping him. “Guess that’s my cue, eh?”
Ernesto’s jaw clenched, his eyes darkening as he watched the drink seep into the cracks of the wooden floorboards. “Ah, no worries, amigo,” he said, his voice a little too tight, a little too sharp. “I’ll get us another.”
Héctor stood up, the room spinning slightly beneath his feet. “No, no, no,” he said, waving a hand. “I can’t. Y/n is waiting. Coco’s waiting. I have to go.”
Ernesto’s face fell, his grin strained as he forced out a laugh. “You’re not leaving now, are you? Not when we’re about to celebrate our big break! Just one more drink, Héctor!”
Héctor shook his head, the world swaying around him. “Nah. I have everything I need waiting for me at home.”
Ernesto’s eyes flicked to the door, his jaw tightening. “Just sit down. I’ll get another drink. Stay put.”
Ernesto turned, his fists clenched as he moved toward the bar, his mind racing. He needed another glass, another dose, something to —
But when he returned to the table, the seat was empty.
The wooden chair creaked as it swayed slightly, the empty glass lying on its side.
Ernesto’s eyes widened, his pulse hammering in his chest as he spun around, his gaze darting through the crowd.
“Héctor?”
No response.
Ernesto pushed through the crowd, his breath coming in quick, shallow gasps as he burst through the cantina doors and out into the street.
The moon hung heavy and full in the sky, bathing the empty street in a pale, ghostly light.
“Héctor!” Ernesto shouted, his voice echoing off the walls. “Héctor!”
But the street was empty.
Ernesto ran, his heart slamming against his ribs as he sprinted toward the train station. The whistle echoed through the night, steam billowing from the engine as the train began to pull away.
And then he saw it — the departing train, in one of the last cars, Héctor leaned against the window, his head resting against the glass, a blissful smile on his face.
Ernesto’s breath hitched as his gaze remind on Héctor, on the man he needed.
“Mi amor,” Héctor whispered to the night, eyes fluttering shut. “I’m coming home.”
Ernesto’s steps slowed, his breath heaving as he watched the train disappear down the tracks, the sound of the whistle fading into the night, carrying Hector back to his wife and daughter.
And Ernesto stood alone, the taste of failure bitter on his tongue.
He had lost.
Héctor was going home.
To you.
The soft glow of the lanterns cast warm patterns against the walls as you paced the small living room, fingers twisting together. Coco was asleep in her crib, her tiny chest rising and falling peacefully. But your heart was anything but calm. Part of you wanted to rush out into the night to go after him but you couldn't just abandon your daughter.
The door creaked open, and the scent of tequila and dusty road filled the air.
“Héctor?” you breathed, spinning around.
Héctor stood in the doorway, his figure swaying slightly. His hair was tousled, and his shirt was half-untucked, but his eyes — those deep, loving eyes — were fixed solely on you.
“Mi amor,” he murmured, his voice thick with emotion and liquor as he kicked the door shut behind him. “Did I wake you?”
Before you could answer, he was in front of you, his arms wrapping around your waist, pulling you flush against him. The scent of alcohol lingered on his breath, mingling with the warmth of his skin. Your hands pressed against his chest, feeling the steady thrum of his heartbeat beneath your palms.
“You’re drunk,” you whispered, a grin playing on your lips.
Héctor let out a snort as he leaned down, his nose grazing the curve of your cheek. “Maybe,” he murmured, his lips brushing yours. “But all I could think about was you...my beautiful song."
His mouth then met yours, soft and tasting of tequila and salt. The bitterness on his tongue only made you want to taste more, to press deeper, to claim every part of him that had been so close to being lost tonight.
Your hands slipped up to his hair, fingers threading through the dark strands as the kiss deepened, growing more heated, more desperate. Hector’s hands roamed your back, gripping you as if afraid you might disappear.
When you finally pulled back, your breath came in shallow pants. Hector rested his forehead against yours, eyes half-lidded and dark.
“God, I missed you,” he whispered, thumb brushing over your cheek. “I was so close to staying… but all I could see was you. Waiting for me.”
You pressed another kiss to his lips, slower this time, savoring him. “Welcome home, Hector.”
And he sighed against your mouth, his arms tightening around you as if he never planned to let go.
Because he was finally home, and no fame, no amount of money could ever replace this, replace you.
His love, his life, his song.

The idea of this, is that its taking place before Hector's murder. There days on the road, when he and Imelda are missing each other terribly, and it is slowly getting to breaking piont.
This song felt like something Hector might write, putting his feelings into words. So hes not simply singing a song, there is some real emotion behind it, though the crowd is unaware of this. This is for his Imelda.

Hector From Coco Chews Out Stolas
Hector (angry): So, this is what you gave up your relationship with your daughter for.
Stolas: I had no choice. They set me up and he would have died if I hadn't of intervened. You should understand my predicament.
Hector: I do understand. You are the type of man that Imelda and my descendants for almost a century thought I was.
Stolas (offended) : Why would still think so highly of that woman whose actions almost got you erased and almost permanently prevented you from being united with your daughter. The more I hear about her the more I think she's as big of a bitch like my ex-wife.
[Cue Hector punching Stolas in the guts.]
Hector: Don't you freaking dare insult the love of my life, Hijo de puta. I wouldn't even think about such nastiness towards my Imelda the way you talk about the mother of your child. You can say in words you love your daughter, but you actions have shown you would "seize your moment" at the expense of your own family. In the past, I was a fool for putting my dream over being with Coco and Imelda and that led me to decades in exile. And now I see a fool like you doing it as well, but you still think you've done nothing wrong and will continue to delude yourself into thinking you truly love that man you abandoned your family for. You can just get your bird brained butt out of my face and away from me.
[Stolas just held his gut and left the still angry Rivera man.]

”He’s a living child, Ernesto!”
this specific moment hurts because of the emotion in hectors voice. i wrote it in the video but still.
you can hear hector pleading with ernesto to spare miguel. miguel is still alive, but to add insult to injury, he’s still just a kid. i don’t think hector even cared about getting to the living world at this point, or at the very least it was no longer a priority. his main focus was getting an innocent child back home.
the desperation, the fear, the “please don’t do what i think you are about to do”. this is a big reason why i love hector.
